Aiming for Discipline Instead of Punishment

Edutopia* recently ran a short article that “hits it out of the park” – a home run! Reading about the author – Lori Desautels,* an assistant professor in the College of Education at Butler University in Indianapolis – I don’t see that she has RT/CT training, yet my goodness, does she hit the Choice Theory bulls eye here!

My takeaways from the article include –

+ The difference between discipline* and punishment is effectively defined.

+ At-risk students, and those who have or are experiencing trauma, especially need comprehensive, compassionate discipline, not traditional punishment.

+ Such discipline is about guidance, prevention, and natural consequences. It teaches problem-solving and life skills.

+ Discipline must be aligned with what we know about the brain.

+ Prevention based on Procedures and Routines are a key to classroom success.

Brain-aligned discipline isn’t compliance-driven or punitive – it’s about
supporting students in creating sustainable changes in behavior

There are many perspectives on the topic of discipline in our classrooms and schools, and I’d like to explore the idea of using brain-aligned discipline with students who have adverse childhood experiences (ACEs).

Traditional punishment with these students only escalates power struggles and conflict cycles, breeding an increased stress response in the brain and body. Punishment is used to try to force compliance. The vast majority of school discipline procedures are forms of punishment that work best with the students who need them the least.

With our most difficult students, the current way schools try to discipline students does not change their behavior, and often it escalates the problems.

Discipline, unlike punishment, is proactive and begins before there are problems. It means seeing conflict as an opportunity to problem solve. Discipline provides guidance, focuses on prevention, enhances communication, models respect, and embraces natural consequences. It teaches fairness, responsibility, life skills, and problem solving.

There are times when students need to be removed from the classroom and school for aggressive, volatile actions, but upon re-entry we should make a plan of action that begins to address these actions in these brain-aligned ways.

The neurobiological changes caused by chronic negative experiences and a history of adversity can trigger a fear response in the brain. As Pam Leo says, “A hurtful child is a hurt-filled child. Trying to change her behavior with punishment is like trying to pull off only the top part of the weed. If we don’t get to the root, the hurtful behavior pops up elsewhere.” In children the fear response often looks aggressive, defiant, and oppositional.

Young people with ACEs have brains that are in a constant state of alarm. In this alarm state, consequences don’t register properly. Discipline can only be done when both the educator and the student are calm and self-regulated. If they aren’t, behavioral difficulties will escalate.

In a brain-aligned model of discipline, we must teach the behaviors we want to see, laying the groundwork for prevention systems and strategies.

PREVENTIVE BRAIN-ALIGNED STRATEGIES

Preventive systems are taught as procedures and routines. They are collaborative and filled with choice. Their purpose is to create a sustainable behavioral change, not just compliance or obedience for a short period of time.

I teach students about their neuro-anatomy, so they understand what happens in their brains when they become stressed, angry, or anxious. When we understand this, we feel relieved and empowered.

In morning meetings or whole class time, I discuss the prefrontal cortex, amygdala, and neuroplasticity with students. We identify and make lists of our emotional triggers and coping strategies, and I teach students to use their breath and movement to calm their stress response systems.

Is there an adult in the school who connects with this student and has a space where the student can go if they need to regroup and calm their stress response systems? Are you teaching these procedures ahead of a time when a student needs to regulate away from the class?

Could your school create a area for both teachers and students to go to when they need to reset their emotional state? This area could be stocked with paper, markers, crayons, water, soft music and lighting, a jump rope, a stationary bike, lavender scented cotton balls, jars for affirmations or worries, or a rocking chair. Students will need to be taught ahead of time how to use this area, which they should need for just two to five minutes in order to feel refocused and ready to return to class.

EXAMPLES OF NATURAL, NON-PUNITIVE CONSEQUENCES 

Name-calling: Have the student create a book of positive affirmations for the class, or have them create a list of “kind words” and teach them to a younger class.

Low-level physical aggression (pushing, kicking, hitting): Some consequences could include giving the student a new learning space in the room or a new spot in line, or they could be tasked with performing an act of kindness or service for the hurt person.

If this occurs at recess, the student could be tasked with assisting a teacher on recess duty in monitoring the playground, noticing everything that is going well. They can roam around the playground, still getting the exercise they need. Or again they could perform an act of kindness toward the student who they hit.

Inappropriate language: This calls for a discussion when both student and teacher are in a calm brain state. Sometimes words that are inappropriate at school are used at home, so we need to understand the cultural context and have a discussion with the student.

An older student could research the words they used and report to you on why they’re not school words; younger students could try to write out what they were trying to convey using school-friendly language or drawings.

Incomplete assignments: Have a one-on-one discussion to convey what this behavior communicates to you. Ask if something has changed at home or school, or if the student doesn’t understand what is required. Make a plan with the student and possibly a parent for making up the work that has been missed. And consider assigning a student mentor to help the student.

The research is clear. Our brains learn best in a state of relaxed alertness. Our discipline systems must begin to shift toward creating this state in all the members of our school community.

Changing the System, Not Students

William Glasser was known for his commitment to answering correspondence. He frequently included his contact information on the last pages of books he wrote and invited readers to get in touch with him if they had questions. Given that several of his books were major sellers, including his contact information was no small thing.

William Glasser, Inc. recently shared one of Glasser’s replies to a reader inquiry and I thought many of you would be interested. The person Glasser wrote to was an elementary school principal who attended a workshop Glasser taught in 1995 at the NAESP convention. (National Association of Elementary School Principals)

Apparently the principal wanted Glasser to respond to two comments he submitted regarding school discipline. Unfortunately, the two comments were not included with what Glasser, Inc. shared, but you can almost imagine the comments as you read Glasser’s response, which follows –

September 14, 1995

What you are doing is something I no longer have any interest in whatsoever – that is, concerning yourself with discipline problems in school. Certainly, discipline problems could be handled better than they are now which is what your material is leading toward. In that instance, it is reasonably good. I however, don’t believe that we have any solution whatsoever to discipline problems; handling them better or worse. We need to change the school system that is producing the discipline problems because the system doesn’t satisfy the students’ needs. Therefore, I won’t endorse anything that says the word “discipline” on it. I won’t talk about discipline, but will only talk about changing the system. For more information on this idea, you would need to read my books The Quality School and The Control Theory Manager. Those two books explain it best of all.

It is not that people don’t want what you are doing. They do very much. They recognize that there are a lot of discipline problems and would like somebody to come along and tell them how to deal with it a little bit better. But in the end, your ideas won’t work. They won’t work because they are still trying to support the old system, which is really what is making the problem. It is as if people are falling into a ditch in front of the hospital and finally, the surgeon says, “how come all these broken legs are coming in” and the nurse says, “well, they’re falling into a ditch in front of the hospital” and the surgeon says “well, let’s stop operating for a little bit and go down and fill up the ditch.” That is what we have to do. We can’t figure out better surgical procedures, we have to fill up the ditch.

I hope you understand that you should move toward changing the system and not help a bad system to survive by blaming the student. The students who have discipline problems have every right to be upset. The school doesn’t work for them. We can’t change them if we want to succeed – we have to change the schools.

I’m sure you are disappointed in this letter because you are a good person with good ideas. But your ideas in my opinion are obsolete. Maybe one hundred years ago we had a few discipline problems and we could focus on them, but now we have schools where all the children are out of order. I just worked in one this last year in Cincinnati. No discipline program, yours or anyone else’s would have worked. We changed the system and the problems disappeared. It was hard work, but it shows that what I’m saying makes good sense.

This 1995 letter provided a clue as to how adamant Glasser was about focusing on changing the school program, rather than focusing on disciplining kids into compliance. He came to feel so strongly about this focus that at the 1996 Glasser convention he officially rejected all school discipline plans and explained that those who wanted to work in his organization would have to reject them, too. My purpose in sharing this information here is not to rehash the details of this decision, but instead to consider the real value in Glasser’s points. (If you are interested the details of the 1996 declaration, which led to a significant schism in the organization, the topic is covered in depth in his biography – Champion of Choice (2014))

I agree with Glasser completely that schools need to focus on becoming need-satisfying places for students. Anything less than creating a classroom and a curriculum based on student needs ultimately leads to underperformance, boredom, resentment, and misbehavior. Such schools are possible and the results are inspiring. Whether nearby, like New Tech High School in Napa, California, or far away, like schools in Finland, examples of effective student-centered schools are there for the observing and the copying. I think it is worth clarifying that even schools that focus on becoming need-satisfying in their curriculum and instruction will benefit from having in place appropriate procedures and rules. When Glasser decried discipline plans he was concerned about schools forcing students into complying with expectations that didn’t take their needs into account. He didn’t mean that schools should become “structureless” in the process. Appropriate procedures remind students of the way things are done, and in the process help to prevent problems from even occurring in the first place. Procedures help us in a lot of ways throughout the day – driving procedures, standing in line at the store procedures, and supervising your dog at the park procedures, to name a few – and they can help us at school, too. Rules, on the other hand, are meant to identify behaviors that are not allowed because they are hurtful to others (bullying), destructive to property (vandalism) or that seek unfair advantage (cheating). Broken rules are rare in a choice theory classroom, but the rules still need to be stated.

The real issue lies in how procedures and rules are applied. Broken rules in a traditional classroom lead to blame and punishment; while broken rules in a choice theory classroom lead to problem-solving and restoration of trust. The book Education, written in 1900, describes this process well –

“The true object of reproof is gained only when the wrongdoer himself is led to see his fault and his will is enlisted for its correction. When this is accomplished point him to the source of pardon and power. Seek to preserve his self-respect and to inspire him with courage and hope.”   Education, p. 292

Educators will have to decide for themselves regarding their expectations and plans for classroom management. Glasser stated strongly that any management plans based on the idea that students are the problem and that they need to be fixed will not be successful, and in fact will be destructive to student success. His battle cry was to change the whole system of how we teach and work with students. It seems to me that the effective use of procedures in the classroom is a part of changing the system. External Standards vs. External Control

Do you want a doctor who “thinks” she has learned enough to do your surgery?

Writing from a coffee shop in Spokane, Washington, this morning. Margaret and I are on our way to Missoula, Montana, to see our son, Jordan, graduate from law school. More on Jordan and law school this weekend.

Tim Mitchell and Jim Weller brought up great questions regarding the process of evaluation and specifically, self-evaluation, and today, Bob Hoglund, senior faculty at William Glasser, Inc., and the chairperson of the Glasser board in the U.S., adds to our understanding in the following article –

External Expectations and Standards vs. External Control

With Dr. Glasser’s emphasis on External Control Psychology vs. Choice Theory®, it seems necessary to distinguish between reasonable external expectations (standards) and external control. Consider the following:

  • Do you want a pilot who self-evaluated that he is able to fly a passenger jet?
  • Do you want a farmer to self-evaluate that his meat is acceptable for consumers?
  • Do you want a manager who NEVER gives you feedback or direction?
  • Do you want an auto company to decide on its own that the problem with the brakes isn’t that bad?
  • Do you want a doctor that “thinks” she’s learned enough to do your surgery?
  • Do you want a dentist that has “decided” he’s ready to do your root canal?
  • The flaw of self-evaluation is… If all you do is self-evaluate, how do you know what you don’t know?

Given the above questions and expected answers, it would seem that there is a place for external standards and evaluations. For example,

  • Teachers provide needed instruction and feedback to their students. Without this, students may not learn properly or may practice incorrect methods.
  • Coaches correct actions to improve skills the players have not yet mastered.
  • Parents provide instruction and limits to teach their children the values and behaviors that they expect.

Many professions require external certifications in order to ensure standards of safety are met; however, unless an individual finds some worth in the external expectations and evaluations, there is little likelihood that he will produce quality work. The key to external evaluation is involving the individual in finding value in expectations and evaluations.

Additionally, it is important for the workers to be taught exactly what is expected of them, prior to any self or external evaluation. Dr. Deming said, “It is not enough to do your best. You must first know what to do and then do your best.” When there are set processes, procedures or policies, rubrics, checklists and other quality tools are helpful to the teaching/learning process and to enhance the quality or self and external evaluations.

When external evaluations are required, there are three factors that increase the likelihood that external evaluation will produce the desired result. External evaluation and information is crucial to our learning and growth. The external evaluation doesn’t “make” us do, think or feel anything. We take the external information and use the “self-evaluation” process to determine if we will use the information we are getting.

The term learner is used from this point forward to represent anyone receiving feedback or evaluation information because successful external evaluation results in learning.

There are three factors that determine the effectiveness of external evaluation?

1. Does it benefit the learner?
a. How will the evaluation be used?
b. Does the learner have a chance to improve the rating/grade or score?

2. Is it wanted / asked for?
a. Does the learner “respect” the source of the evaluation?
b. Does the rating / grade / score mean anything to the learner?

3. Does the evaluation give the learner the information needed to make the necessary improvements?

“Does the evaluation give the learner the information needed to make the necessary improvements” is the crux of the Glasser Quality School Model. Reteach and retest.

Dr. Glasser’s emphasis on self-evaluation and co-verification can coexist with the expectations of external evaluation that are expected in many workplaces and schools. This coexistence can become positive by involving others in the evaluation process.

A suggestion for increasing meaningful methods of external evaluation is to survey the individual(s) who will be evaluated. Questions, such as the following, provide a base from which to build useful, meaningful evaluations.

1. What does your ideal performance review look or sound like?
a. What would you like it to say?
b. What knowledge and skills would be recognized?
c. What accomplishments would be included?

2. In what type of environment do you work best?
a. How do you get along with others?
b. How do you treat others?
c. How do others get along with you?
d. On a scale of 1 to 10, how autonomous would you prefer your job to be?
i. How often do you think you should report your progress?
ii. How would you like to report your progress?

3. What expectations do you have of yourself?
a. What expectations do you think that the company has of you?
b. What expectations seem reasonable to you?
c. What expectations don’t seem reasonable to you?
d. How do you reconcile any differences between the two?

4. What type of evaluation is most helpful for you?
a. When do you want to receive it?
b. How do you want to receive it?

In conclusion, The Three E’s (Hoglund, 2000) provide the framework for optimal benefit:
Environment:
The expectations and evaluations occur within a positive, supportive, trusting learning and working environment.
Expectations:
The expectations, even when external, have benefits for the learner or worker.
Evaluation:
The evaluation is helpful because it meets the above criteria.
